Transitioning from Strategy to Global Execution

A global insurance leader had successfully defined its cloud strategy. Translating high-level guidelines into consistent execution across diverse operating domains remained a challenge. Major friction points included a lack of industrialized migration patterns. Additionally, there were no value-driven KPIs to measure progress and outcomes.

Consequently, migration initiatives were fragmented across countries, with inconsistent approaches, duplicated efforts, and limited visibility on overall progress and value delivered.

The organization needed to bridge the gap between strategic intent and operational delivery, transitioning to a scalable execution model capable of driving high-velocity, large-scale migration of on-premises workloads to Cloud.

OUR SOLUTION

A Multi-Stream Cloud Acceleration Model

BIP xTech implemented a four-stream operating model designed to enable large-scale, high-velocity migration of on-premises workloads to AWS, grounded in the AWS Well-Architected Framework.
Initially, governance stream established a scalable execution model. This ensured alignment across global entities while standardizing processes and migration approaches.
Secondly, value management introduced group-level, KPI-driven tracking. This measured progress, cost efficiency, and business outcomes to provide transparent visibility on value.

Thirdly, we developed an industrialized Pattern Library to standardize and accelerate delivery. This included reusable migration blueprints, AWS landing zone architectures, and infrastructure-as-code templates to automate environment provisioning and workload deployment.

Lastly, architectural enablement ensured continuous alignment with AWS best practices. Supporting local teams with technical oversight guaranteed high-quality execution throughout the lifecycle.

The technical solution: Industrialized Tooling & AWS Architecture

The execution relied on an end-to-end toolchain that operationalized the four-stream model into a repeatable, high-velocity delivery flow, from the discovery of the on-premises scope to the operational management of the migrated workloads.

1. Data-Driven Assessment and Wave Planning

The assessment phase was managed with ModelizeIT, which mapped the dependencies across the on-premises environment and right-sized the target, providing the factual basis to define a migration strategy spanning the full set of 7Rs (Rehost, Replatform, Repurchase, Refactor, Relocate, Retain, Retire) and to group tightly coupled components into coherent migration waves that minimized risk and downtime.

2. AWS Migration Orchestration and Target Infrastructure

These waves were imported into AWS Cloud Migration Factory (CMF), the orchestration layer of the program, through which approximately 55 VMs were migrated in a sequenced and traceable way. Amazon EC2 was selected as the target service and paired with AWS Instance Scheduler, which starts and stops instances according to defined operating windows to optimize compute costs, and with automated backup policies ensuring data protection, resilience, and compliance.

3. Server Replication and Cloud Operations

The server migration was handled by AWS Application Migration Service (MGN), whose agent-based, continuous block-level replication kept sources in sync with their AWS targets and enabled cutover with minimal disruption to production. Once in the cloud, AWS Systems Manager (SSM) provided secure access alongside centralized patching, configuration management, and inventory across the migrated fleet, while a Transit Gateway ensured reliable, scalable connectivity to the on-premises environment, supporting hybrid communication and source-target coexistence throughout the transition.

RESULTS

Accelerated Migration and Scalable Execution

Adopting this industrialized migration model significantly accelerated the cloud transition. Global entities quickly saw improvements in execution consistency and delivery speed.

Migration initiatives became more structured and coordinated, reducing fragmentation and enabling standardized approaches across countries. This resulted in increased migration velocity and demonstrated the effectiveness of the approach in handling heterogeneous environments and regulatory constraints, while maintaining alignment with cloud best practices at scale.
